The shortlist is written before the demo.
AI visibility for B2B SaaS is the work of being one of the two or three products an assistant names when a buyer asks for the best software for a particular job, team size or stack. Software buying moved into assistants early because the questions are comparative and the answers are researchable: what are the alternatives to this tool, does it integrate with that one, what does it cost, is it compliant with our requirements. Assistants build those answers from review platforms, comparison and alternatives pages, community discussion and vendor documentation, which means a product's visibility is decided largely on surfaces the vendor does not own and in documents its marketing team has never edited.
01What is at stake
Why software buyers moved first
Software evaluation is the research task assistants are best at, which is why the category moved before most others. A buyer comparing tools is doing exactly what a language model does well: reading across many sources, extracting feature and pricing facts, and collapsing them into a shortlist. The comparison work that used to take an afternoon of open tabs now takes one prompt, and the output of that prompt is a list of names with a competitor's product on it or without one.
The evaluation also happens before any vendor knows it is happening. A buyer who asks an assistant for the best help desk for a small team and gets three names has already narrowed the field, and the two vendors who were not named receive no signal at all: no visit, no demo request, no lost deal in the pipeline. Software companies with healthy traffic and quietly shrinking inbound pipelines are frequently watching this happen without a metric that describes it.
Procurement then runs the same way. Questions about SOC 2 and ISO certification, data residency, single sign-on, uptime commitments, subprocessors and export are asked of assistants first, because they are factual and tedious, and a vendor whose answers exist only inside a sales conversation cannot be included in the answer. Publishing those facts is a marketing decision with a procurement consequence, and most vendors have made it accidentally.
02The questions
What your market is actually typing.
- What is the best help desk software for a ten person support team?
- What are the alternatives to Salesforce for a small business?
- Which project management tools have a proper native Slack integration?
- Is this tool SOC 2 Type 2 certified and where is the data hosted?
- How much does it actually cost per seat once you add SSO?
- Can I self host any of these, or are they all cloud only?
- What do people on Reddit say about switching from one to the other?
- Which of these has an API that lets me export everything?
03Why it breaks here
Four failures specific to this market.
01
Pricing sits behind a sales call
Cost is one of the most common questions asked about software and a large number of vendors answer it with a contact form. An assistant asked which tool is cheapest for a given team size can only work from the vendors who published numbers, so the entire price-shaped part of the category is conceded to competitors with a pricing page. Hiding the number does not delay the comparison, it removes the product from it.
02
The only comparison page in the category belongs to a competitor
Comparison and alternatives pages are among the most heavily retrieved documents in software, and they are usually written by whichever vendor was willing to name rivals. A product that refuses to publish comparisons is not neutral in the answer, it is described entirely in its competitors' words, on pages built to make it the losing column. Publishing an honest comparison that concedes real strengths is more citable than a rigged one and considerably more citable than silence.
03
The review profile describes a product from two years ago
Assistants lean on review platforms such as G2, Capterra and TrustRadius because those sources are structured, comparative and independent, which is exactly the shape a model wants. An unclaimed or neglected profile with an old feature list, superseded pricing tiers and reviews from a prior version becomes the authoritative description of the product, and it will be quoted in preference to the vendor's own site. Maintaining the profile is visibility work, not sales ops admin.
04
Documentation, the most citable asset, is unreachable
Product documentation is dense, factual, specific and stable, which makes it the natural source for every question about limits, integrations, authentication and behaviour. It is also routinely noindexed, served from a subdomain with its own robots rules, rendered entirely client-side by a docs framework, or placed behind a login. Vendors regularly discover that the single best answer-shaped corpus they own is the one part of their web presence no assistant can read.
04What we do about it
01
Own the comparison layer, honestly
Comparison, alternatives and migration pages are written for the products buyers actually weigh against, with the concessions left in. Naming the cases where a competitor is the better choice is what makes the rest of the page usable by a model, because a document that finds in its own favour on every dimension reads as promotional and gets discounted accordingly. The goal is to be the source that gets quoted on the comparison, including in the sentence that qualifies it.
02
Publish the procurement facts as pages
Pricing with the real variables, security certifications, data residency and subprocessors, uptime history, rate limits, supported authentication, and export and deletion behaviour all become crawlable pages rather than PDF attachments sent after a call. Procurement questions are factual, which means an assistant will answer them from whoever published, and being the vendor that published is often the whole difference between being on a shortlist and never being evaluated.
03
Treat documentation as a citation surface
Docs are made reachable first: server-rendered, indexable, allowed for the answer-time agents, and on a domain the rest of the site's authority reaches. Then they are edited so each page answers one question with a self-contained opening statement rather than continuing a narrative from the previous page. Documentation edited this way tends to earn more citations than the marketing site, because it says checkable things about behaviour.
04
Work the third-party corpus
Review profiles are claimed and kept current, roundups and category listicles the engines actually cite are targeted by observed citation frequency rather than by domain authority, and the technical communities where the product gets discussed are treated as sources rather than as support channels. Assistants weight material with no stake in the outcome, and in software that material is abundant, visible and almost entirely unmanaged.
05Questions
- Why does an assistant recommend competitors when we rank first on Google?
- Ranking and being named draw on different inputs. An assistant composing a software recommendation reaches for comparative third-party sources and for facts it can state confidently, so a vendor that ranks well but publishes no pricing, no comparisons and no reachable documentation supplies nothing quotable. Position on a results page is not an input the model is reading.
- Do review sites like G2 really drive AI answers?
- Review platforms are heavily retrieved for software questions because they are structured, comparative and independent, which is the combination models favour when ranking options. That does not make them a ranking lever to buy, but it does mean an out-of-date profile functions as an out-of-date description of the product, quoted back to buyers as though current.
- Should we publish pricing if our competitors do not?
- For assistant visibility, publishing helps and withholding costs, because a price question can only be answered from published numbers. Whether that trade is worth making depends on the sales model, and enterprise products with genuinely variable pricing can publish the structure, the variables and a representative range instead of a single figure. What does not work is answering the most common question in the category with a form.
- Does documentation help if it is written for existing customers?
- Documentation is often the strongest citation asset a software company has precisely because it is written for users rather than for buyers. Assistants answering questions about integrations, limits and behaviour want specific factual statements, and docs are full of them. The constraint is access rather than tone: noindexed, client-rendered or gated docs contribute nothing regardless of quality.
- How would we even know we are missing from these answers?
- By running the buying questions as a fixed prompt set across the engines on a schedule and recording who gets named. Pipeline reporting cannot show it, because a buyer who never shortlists the product never becomes a lost opportunity in the CRM, and traffic reporting cannot show it either, since the research happened somewhere that sends no referrer.
- Our category has a name we invented. Is that a problem?
- Usually, yes. Buyers ask for the job they need done using the words already in circulation, and an assistant matching a question to products works from those same words. A product described only in its own coined vocabulary is absent from the phrasing everyone uses, which is fixable by claiming the established category on the pages that need to be found and keeping the coined term for positioning.
